While at AWS re:Invent, I sat down with Dan Kusel, GM and Managing Partner at IBM, and our conversation reinforced something every senior AI leader already knows but often struggles to operationalize. Impact doesn’t come from standing up more AI projects. It comes from sequencing the right ones.

IBM didn’t get value from AI by chasing flashy use cases. They focused on very real, very unglamorous internal workflows. By applying agentic AI inside core workflows like HR, finance and procurement, they unlocked three point five billion dollars in value. 

A few things stood out for leaders running AI portfolios.

✦ ROI clarity is non negotiable. Before teams talk architecture, they need to define the business shift they expect. Otherwise everything looks like a good candidate for AI, and nothing performs.

✦ Governance is strategy in practice. The most mature organizations use governance to direct investment toward high leverage workflows and away from experiments that won’t compound.

✦ Value has multiple currencies. Some initiatives won’t produce immediate cost savings but materially improve brand, experience or long term capability. Senior leaders win when they know which category they’re playing in.

TL;DR. Sustainable AI advantage isn’t about pace. It’s about “placement”. And leaders who are able to make that distinction are the ones who are able to see a real business impact with AI.
