Your sales rep retention problem probably isn’t a recruiting problem.

When commission reps quit, most founders go back to recruiting. New job ad. More interviews. Tighter screening.

But many reps don’t leave because they were the wrong hire. They leave because they didn’t start making money fast enough.

In a commission-based model, onboarding is your retention strategy.

New reps need four things:

- Information: who they’re selling to, what they’re selling, and the daily, weekly, and monthly activities tied to specific income benchmarks
- Role play: practicing the parts of the pitch that matter most early on
- Coaching: feedback on their real calls, doors, and appointments
- Structure: exactly what to do each day for the first few weeks, then weekly targets through ramp

In our experience, getting all four right can increase retention 2–5X with the same candidate pool you’ve been recruiting from.

Try this: write down what a new rep should do on each of their first 10 days. If you can’t spell it out, they won’t know either.

Recruiting the right reps is only half the job. If you want help building a commission-based sales team that sticks, schedule a Sales Recruiting Planning Call: https://getsru.com/application

Which of the four is weakest in your onboarding right now?
