Promoting your best rep into leadership isn’t a gamble—it’s a system.
If you’re building a commission-first (or commission-heavy) team, clarity beats hype every time. Start with a simple growth plan: What revenue do you want in 3, 6, and 12 months? Then reverse-engineer the team to get there.
Need $X by month 12? Maybe that requires three sales leaders and a pod under each. Map it. Name the milestones. Show the path.
Here’s the part most skip: communicate that path in recruiting and in 1:1s. Top commission reps want to see where the organization is going and how they can advance. When candidates (and current reps) can see the ladder—roles, targets, timelines—they’re more likely to join, stay, and lead. That’s not just motivating—it’s your retention strategy.
What’s one leadership milestone you could add to your team’s growth plan this quarter?
