You don’t need more reports. You need better metrics. Most sales leaders track too much — and manage too little. If you have a six-stage sales process, you don’t need 25 KPIs. You need 3–5 that actually tell you whether the rep is doing their job. For example, with one team we mapped five conversion points: Leads collected. Leads called. Calls to discovery meetings. Discovery to presentations. Presentations to closed deals. That’s it. When one metric dipped, we knew exactly where to coach. If discovery meetings were high but presentations were low, it wasn’t a lead problem. It was qualification. If presentations were strong but closes were weak, it wasn’t activity. It was messaging or objection handling. Clarity removes guesswork. Do this today: write out your full sales process, then circle the 3–5 conversion points that truly determine revenue.
